Campaigns are then split by margin and intent rather than one catch-all, with brand terms excluded from Performance Max campaigns so the numbers are honest. Industry data puts Shopping ROAS between 3:1 and 6.5:1 depending on category, and Performance Max 10 to 20% above Standard Shopping for most catalogues (FoundryCRO and Koongo, 2026). Where you land in that range is decided by structure, feed quality and margin, which is the work we do.

It depends on your gross margin, not on an industry average. Across ecommerce in 2026 the average return on ad spend is about 2.9:1 and the median only 2:1, while Google Search campaigns post a median around 4.5:1 and Shopping typically runs between 3:1 and 6:1 depending on the category (Hawky and FoundryCRO, 2026). We start by working out your break-even ROAS from margin and returns, then set sales targets above it. A 4:1 ROAS on a 30% margin product is losing money; a 2.5:1 on a 70% margin product is not.
Usually both. Performance Max delivers 10 to 20% higher ROAS than standalone Shopping for most catalogues, but it also absorbs brand searches and hides where the sales came from. We run Performance Max for the catalogue with brand terms excluded and asset groups split by margin, and keep Standard Shopping for lines where control matters more than reach. The mix is reviewed monthly on incremental revenue, not on the campaign the platform credits.

Sales usually move within the first two to four weeks because the changes are structural: better feed data, tighter segmentation and brand leakage removed. Reaching a stable, profitable ROAS takes two to three months while the algorithms gather conversion data and we test creative and landing pages. We put both timelines in writing before we start.
Our PPC management fees start from £750 a month and are quoted as a flat figure rather than a percentage of ad spend, so we have no incentive to spend more of your money. Ad spend is paid directly to Google and Meta. We work on a rolling monthly agreement with 30 days’ notice, and the Google Ads account, Merchant Center and data stay in your name.
